OKR Scoring and Quarterly Close

Goal
At the end of the quarter:
- ✅ Score OKRs (0.0-1.0)
- ✅ Evaluate Key Results
- ✅ Document learnings
- ✅ Close the quarter
Prerequisites
- ☑️ OKRs activated (PHASE 4 completed)
- ☑️ Weekly/Monthly KPI updates done
- ☑️ Quarter end = End of month
- ☑️ All KPI data current
Step-by-Step
Step 1: Open OKR Scoring Dashboard
- Strategy → OKR Cycles
- Select the active cycle
- Open Quarter X Scoring tab
- List of all OKRs is displayed
Step 2: Key Result Evaluation
Evaluate 3 Key Results for each OKR:
OKR: "Market Expansion in Asia"
├─ KR1: "Revenue from Asia = 30M USD"
│ └─ Actual: 28.5M USD → 95% → Score: 0.95 ✅
├─ KR2: "Market share Asia = 25%"
│ └─ Actual: 23% → 92% → Score: 0.92 ⚠️
└─ KR3: "Customer NPS Asia = 8.0"
└─ Actual: 8.2 → 102% → Score: 1.0 ✅
Final OKR Score = (0.95 + 0.92 + 1.0) / 3 = 0.96 (Green)
Step 3: Scoring Process
For each Key Result:
- Enter Actual value (Year-end number)
- Target is already filled (from OKR creation)
- System calculates:
Actual / Target = Score - Status auto-determined:
- 0.7-1.0 = Green ✅
- 0.4-0.6 = Yellow ⚠️
- 0.0-0.3 = Red ❌
Step 4: Comments & Learnings
For each OKR:
Comments (Required for Yellow/Red):

- Fill the Comment field (250 characters min)
- Confidence level: High / Medium / Low
- Next quarter adjustment: Yes / No
Step 5: Quarterly Close
- Are all OKRs scored?
- Are comments filled for Yellow/Red OKRs?
- Click Close Quarter button
- System locks previous quarter
- Archive: Previous OKRs archived (still visible in reports)
Step 6: Quarterly Review Meeting
Hold a QBR (Quarterly Business Review):
QBR Agenda:
├─ OKR Results: Green/Yellow/Red breakdown
├─ Key learnings: What worked, what didn't
├─ Market changes: External factors
├─ Next quarter planning: New OKRs
└─ Resource adjustments: Budget/headcount shifts
Scoring Guidelines
Green (0.7-1.0) - Success
- OKR achieved or exceeded
- Key results on/above target
- Learning: Document best practices
Yellow (0.4-0.6) - Partial Success
- OKR partially achieved
- Some KRs below target
- Learning: Identify blockers, what to fix
Red (0.0-0.3) - Not Achieved
- OKR failed
- Multiple KRs below target
- Learning: Why? External vs internal factors?
Unit OKR Scoring
All units score their own OKRs quarterly:
- By: TEAM_LEAD + team
- Timeline: 1 week after corporate close
- Aggregation: Corporate dashboard rolls up unit scores
Archive & History
Closed quarters visible in:
Reports → OKR History

Verification

Tips
✅ Best practices:
- Be honest in scoring (don't inflate)
- Document learnings (continuous improvement)
- Identify external vs internal factors
- Use data (don't guess)
Common Mistakes
Mistake: "All OKRs green?"
→ Unrealistic. Targets should be challenging. Some yellow/red is normal.
Mistake: "Are comments required?"
→ Yes, especially for yellow/red. For learning purposes.
Mistake: "Skipped an OKR in scoring?"
→ Close button won't activate until all are scored.
Next Steps
After quarterly close:
- 2-week reflection period
- New cycle planning: Start from PHASE 1 (new year)
- Adjust themes/OKRs based on learnings
- Start PHASE 2 resource allocation
