What is COS?

Q: What exactly does COS do?

A: COS (Company Operating System) is a platform that helps you define, measure, and execute your strategic goals (OKRs). You go from vision to execution using a 4-phase framework.

Q: What distinguishes COS from other tools?

A:

  • Iterative strategy development with 4-phase framework (PHASE 1-4)

Installation & Getting Started

Q: How do I start COS?

A:

  1. Admin → Org tree setup (create departments)
  2. Add Users (assign roles)
  3. Create Strategic cycle (enter Mission & Vision)
  4. Follow PHASE 1-4

Q: How many users should I create initially?

A: Minimum:

  • 1 ADMIN (system config)
  • 1 CEO (strategy owner)
  • 1-2 STRATEGY_MANAGER (planning)
  • Then team members can be added

Roles & Permissions

Q: What is the difference between MEMBER vs TEAM_LEAD?

A:

  • MEMBER: Assigned items, own work (bottom-up)
  • TEAM_LEAD: Own unit + reports (middle layer)
  • STRATEGY_MANAGER: All units, planning (corporate)
  • CEO: Corporate decisions, approvals (top)

Q: Can roles be changed?

A: Yes, in ADMIN panel. Click user → Edit role → Save


Strategy Phases (PHASE)

Q: Why are there 4 phases? Can't we create OKRs directly?

A: 4 phases ensure realistic planning:

  • PHASE 1: Clear vision (strategic alignment)
  • PHASE 2: Resource check (reality filter)
  • PHASE 3: Assessment (market fit check)
  • PHASE 4: Execution (OKRs)

Early filtering = Higher success rate

Q: How long do phases take?

A:

  • PHASE 1: 2-3 weeks (org setup + vision)
  • PHASE 2: 2-4 weeks (resource analysis + VRIO evaluation)
  • PHASE 3: 2-3 weeks (SWOT, BSC)
  • PHASE 4: Rest of year (OKR execution + scoring)

Total: ~2-3 months planning, 9-10 months execution

Q: Can we return from a PHASE?

A: Yes, feedback loops are normal:

  • PHASE 2 exposes major resource gaps → Revisit PHASE 1 assumptions
  • PHASE 3 negative → Return to PHASE 1 (revise vision)

Q: What is OKR?

A: Objective + Key Results

  • Objective: Strategic goal (qualitative)
  • Key Results: Measurable outcomes (3 per OKR)

Ex:

Objective: "Dominate Asian market"

├─ KR2: Market share = 30% (vs 5%)
└─ KR3: NPS = 8.0 (vs 6.5)

Q: How many OKRs should there be?

A: Corporate: 3-5 OKRs (focused)
Unit: 2-3 OKRs (aligned to corporate)

Q: Who creates OKRs?

A: STRATEGY_MANAGER + CEO (corporate)
Team leads (unit OKRs)

Q: Is OKR theme mandatory?

A: YES, absolutely. Every OKR must be linked to a Strategic Theme. System does not permit otherwise.

Measurement & Scoring

Q: How is OKR scoring done?

A: Scale 0.0-1.0:

  • Green ✅: 0.7-1.0 (success)
  • Yellow ⚠️: 0.4-0.6 (at risk)
  • Red ❌: 0.0-0.3 (failed)

Formula: (KR1 + KR2 + KR3) / 3 = OKR Score

Q: What is KPI?

A: Key Performance Indicator - daily/weekly measured metric

  • Tied to OKR or Theme
  • Real-time tracking
  • Examples: Revenue, Cost, Cycle time, NPS

Q: How often should I update?

A:

  • KPI: Weekly (or daily)
  • OKR check-in: Monthly (MBR)
  • OKR score: Quarterly (QBR)

Dashboard & Reporting

Q: What does the Dashboard show?

A:

  • OKR status (Green/Yellow/Red)
  • KPI trends (real-time)
  • Alignment map (OKR ← Theme → Strategy)
  • Resource utilization

Q: Who can see Reports?

A: Role-based:

  • MEMBER: Own assigned work
  • TEAM_LEAD: Own unit

Troubleshooting

Q: I cannot create OKR

A: Check:

  1. Are you in PHASE 4?
  2. Are themes created?
  3. Did you select a theme?
  4. Are required fields filled?
