OKR ve strategy scoring süreci, quarterly closing.

Audience: Manager, CEO Page Type: How-To Guide Phase: Cross-Phase (End of quarter) Duration: 2-3 hours


Amaç (Aim)

Quarterly sonunda:

  1. ✅ OKR'ları score edin (0.0-1.0)

  2. ✅ Key Results'ı evaluate edin

  3. ✅ Learning'ler dokumente edin

  4. ✅ Quarterly close edin


Ön Koşullar (Prerequisites)

  • ☑️ OKR'lar activated (FAZ 4 tamamlandı)

  • ☑️ Weekly/Monthly KPI updates yapıldı

  • ☑️ Quarter sonu = End of month

  • ☑️ All KPI data current


Adım Adım (Steps)

Adım 1: OKR Scoring Dashboard'unu Açın

  1. Strategy → OKR Cycles

  2. Aktif cycle'ı seçin

  3. Quarter X Scoring tab'ını açın

  4. Tüm OKR'lar listesi görünür

Adım 2: Key Result Evaluation

Her OKR için 3 Key Result'ı evaluate et:

Adım 3: Scoring Process

For each Key Result:

  1. Actual value girin (Year-end number)

  2. Target already filled (from OKR creation)

  3. System calculate eder: Actual / Target = Score

  4. Status auto-determined:

    • 0.7-1.0 = Green ✅

    • 0.4-0.6 = Yellow ⚠️

    • 0.0-0.3 = Red ❌

Adım 4: Comments & Learnings

Her OKR için:

  1. Comment field'ine yaz (250 characters min)

  2. Confidence level: High / Medium / Low

  3. Next quarter adjustment: Yes / No

Adım 5: Quarterly Close

  1. All OKR'lar scored mı?

  2. Yellow/Red OKR'ların comments'ları filled mi?

  3. Close Quarter button tıklayın

  4. System locks previous quarter

  5. Archive: Previous OKR'lar archived (still visible in reports)

Adım 6: Quarterly Review Meeting

Hold a QBR (Quarterly Business Review):


Scoring Guidelines

Green (0.7-1.0) - Success

  • OKR achieved or exceeded

  • Key results on/above target

  • Learning: Document best practices

Yellow (0.4-0.6) - Partial Success

  • OKR partially achieved

  • Some KRs below target

  • Learning: Identify blockers, what to fix

Red (0.0-0.3) - Not Achieved

  • OKR failed

  • Multiple KRs below target

  • Learning: Why? External vs internal factors?


Unit OKR Scoring

Tüm units quarterly kendi OKRs'larını score ederler:

  1. By: TEAM_LEAD + team

  2. Timeline: 1 week after corporate close

  3. Aggregation: Corporate dashboard rolls up unit scores

Best practices:

  • Be honest in scoring (don't inflate)

  • Document learnings (continuous improvement)

  • Identify external vs internal factors

  • Use data (don't guess)


Common Mistakes

Mistake: "Tüm OKRs green?" → Unrealistic. Target'lar challenging olmalı. Some yellow/red normal.

Mistake: "Comments gerekli mi?" → Evet, especially yellow/red. Learning için.

Mistake: "Skipped an OKR in scoring?" → Close button won't activate until all scored.


Next Steps

After quarterly close:

  1. 2-week reflection period

  2. New cycle planning: FAZ 1'den başla (new year)

  3. Adjust themes/OKRs based on learnings

  4. Start FAZ 2 resource allocation
